How Caterham gained full visibility into customer activity and drove more qualified leads with a custom HubSpot Enterprise CRM implementation

Rika brought Marketing Hub Enterprise and Sales Hub Professional together into a single, fully customised platform, giving Caterham HQ full visibility into the customer journey, from first enquiry through to closed deal, across a global network of retailers.

The Challenge

Caterham is an iconic British automotive brand, best known for its lightweight sports cars, racing series and passionate driving community. Caterham operates a global, distributed sales model through a mix of small family-run dealers and large multi-franchise groups. This decentralised setup presented major obstacles to consistent sales execution and customer experience.

HQ had limited insight into dealer-level activity, such as appointments, test drives or sales outcomes, making performance reporting and marketing attribution impossible. Sales were driven entirely by retailers, leaving Caterham unable to communicate directly with prospects or understand customer preferences firsthand.

Before HubSpot, enquiries were routed through a legacy dealer portal that suffered from persistent spam and lead delivery issues. Communication histories lived in inboxes, WhatsApp messages, spreadsheets, or nowhere at all. There was no single customer record, marketing attribution was guesswork, and retailer activity was difficult to measure consistently.

Caterham needed control, consistency, and visibility across a global network, while retailers needed to retain the flexibility and autonomy to run their own operations.

The Solution

Buying a Caterham Seven is a high-consideration, discretionary purchase, with the average customer journey spanning approximately nine months from first interaction through to order placement. Maintaining consistent engagement, accurate forecasting, and retailer accountability throughout this extended lifecycle was critical.

Rika designed and implemented a fully customised HubSpot Enterprise platform, combining Marketing Hub Enterprise and Sales Hub Professional into a single connected operational platform. The scope covered platform selection, licence negotiation, technical implementation, data migration, and full change management across Caterham HQ and all 30 retailers, built to address three core challenges: lead leakage, retailer accountability, and disconnected data.

Standardised lead workflows

Automated lead routing replaced manual distribution, assigning enquiries to the right retailer based on geography, retailer selection, and service type. SLA-driven workflows introduced a 72-hour response window, with automated escalation alerts and multi-interval follow-up reminders ensuring no prospect was missed.

Dealer-friendly UI

Custom retailer interfaces gave each dealership a clean, role-specific view of their pipeline, showing only what was actionable and relevant to them. Larger dealer groups and smaller independents got interfaces designed around how they actually work, with role-specific dashboards built for sales managers, marketers, and dealer principals. For HQ, real-time dashboards provided visibility across the full customer journey, from first enquiry through to appointment, test drive, and closed deal, across all 30 retailers simultaneously.

Data migration & consolidation

Historical customer and lead data was migrated and consolidated from a legacy dealer portal into HubSpot, creating a single customer record for the first time. Deep website integration via APIs enabled automatic capture, routing, and lifecycle tracking of enquiries, configurator submissions, and experience bookings from the moment they were submitted.

Training and onboarding 

Alongside the technical build, Rika developed retailer onboarding documentation, lead management governance, and CRM training to support adoption across Caterham HQ and the wider network. This change management layer was as important as the platform itself.

AI Implementation

Rika deployed a Breeze AI agent on Caterham's finance offers page to qualify inbound enquiries before they reach the retailer network. The agent engages visitors directly on the page, confirming finance intent and capturing contact details, model interest, and location through a conversational flow rather than a static form. Once that information is gathered, the agent creates a fully enriched contact record in HubSpot and automatically enrols it into the retailer routing workflow, triggering the same SLA and escalation logic applied to every other lead source.

Breeze Co-pilot is deployed internally, supporting the Caterham team with dashboard reporting, summarisation of customer interactions, pipeline visibility and sales forecasting across the retailer network.

The Results

Full CRM adoption across Caterham and all 30 retailers was achieved within 60 days.

Rika consolidated and validated customer data within HubSpot, removing more than 8,500 spam contacts, merging approximately 5,500 duplicate records, and resolving formatting inconsistencies across more than 3,000 additional records.

Every lead is now tracked from first interaction to closed deal, with full pipeline visibility across all markets. The 72-hour SLA framework, backed by automated escalation and multi-interval follow-up workflows, means delayed or missed follow-up is intercepted before it becomes a lost opportunity. Marketing attribution, previously impossible to measure reliably, is now connected to actual sales pipeline activity.

The Impact

Before this implementation, Caterham did not own its customer relationships. HQ had no direct line to the people buying their cars, no way to understand customer intent, and no ability to understand prospects independently of the retail network.

That has now fundamentally changed. Caterham has a single source of truth for every customer interaction across its global network, a 360-degree view of how customers engage with the brand, and the ability to design marketing campaigns informed by real behavioural data rather than assumptions.

For retailers, the platform created a shared operational framework that raised the standard of customer engagement across the network without removing the flexibility independent dealers need. The success of the implementation also led to Rika being appointed by one of Caterham's official retailers to implement and configure its own dedicated HubSpot instance.

The platform is now embedded across Caterham's commercial operations, supporting communications, campaign execution, pipeline management, retailer performance tracking, and executive reporting. Ongoing development includes enhanced enquiry scoring, automated customer nurturing, improved pipeline governance, and integration work to extend visibility across the full ownership lifecycle.

Most importantly, Caterham has now moved from a business that could not see its own sales funnel to one with clear visibility across 30 retailers and every stage of the customer journey.
